The popularity of artisan bread, particularly sourdough, has bakers ramping up production to keep up with demand. It's great for the industry, but for smaller and midsize bakers, boosting production poses several challenges. Many lack the space and capital needed to automate. And they are eager to stay true to their artisan craftmanship as they scale up.
'One of the most common concerns we hear from artisan and midsized bakers is how to increase capacity when space is limited,' said Raphael Obadia, senior technical manager, ABI Ltd. 'Many bakeries operate in facilities that were not designed for industrial-scale production, so finding equipment that delivers higher throughput while fitting within an existing footprint can be a significant challenge.'
Nick Magistrelli, vice president of sales, Rademaker USA, said labor shortages, rising costs and the desire to maintain artisan quality while growing production are concerns he hears from artisan bakers.
'Many also need the flexibility to produce multiple products on the same line while keeping changeovers fast and efficient,' he said.
Overcoming all of these difficulties is a tall order, but bakers are finding solutions.
Scaling up, maintaining quality
Bakeries increasing automation must ensure equipment gently handles their high-hydration doughs to maintain that artisan style and handcrafted appearance.
'Successful bakeries automate carefully, focusing on labor-intensive tasks while protecting the processes that define artisan quality,' said Johan Laros, managing director, Royal Kaak North America Inc.
The goal is not simply to add speed, but to preserve structure, texture and eating quality throughout the process, said Stefan Praller, senior director of sales and markets, Fritsch, a Multivac Group company.
'Different doughs respond differently to stress, hydration, fermentation and handling, so automation must move dough gently and consistently,' he said.
One of the biggest challenges is maintaining an often time-consuming fermentation process while increasing production capacity.
'You must consider whether to ferment dough in bulk or as individual pieces and have enough fermentation storage capacity,' said David Kollar, technical sales advisor, Rondo. 'You must do all this while keeping the proper time, temperature and humidity conditions throughout. Bakeries also need to determine how fermentation will be managed consistently as production scales.'
As production volumes rise, bakeries must account for variables ranging from fluctuations in flour characteristics and ambient conditions to differences in fermentation and baking processes, said Maxime Meyer, project manager, Mecatherm.
'Automated makeup and handling equipment can deliver significant efficiency gains, but they also require precise adjustments and process control that are often less critical in manual production,' he said.
Training is a crucial element when moving from a manual style of production to a more automated system.
'Automation introduces new skill requirements for both production and maintenance teams,' Meyer said. 'Operators need to understand not only how to run the equipment, but also how to react effectively when unexpected downtime occurs — identifying where the issue originates, determining the impact on the rest of the line and taking the right actions to minimize product losses. Maintenance teams must become familiar with a larger number of components, spare parts and troubleshooting procedures.'
He also suggested that bakers who find the right financing strategy can start with small investments in equipment and increase automation gradually.
'Equipment financing solutions can help spread investment costs over time, making automation and capacity improvements more accessible without requiring significant upfront capital,' Meyer said. 'In some regions, grants and incentive programs can also help support modernization projects and accelerate return on investment.'
Flexibility key for artisan bakers
Specialty bakeries that need multifunctional lines are looking for equipment that is versatile and makes changeovers easily.
'For a midsize artisan baker making a variety of products on one production line, choosing flexibility over maximum production throughput when automating and expanding is generally the better route to follow,' said Ken Johnson, president, Gemini Bakery Solutions.
For bakers with limited space and budget, the best way to scale is by adding compact, versatile machinery rather than a full production line, said Carlos Hernandez, vice president of sales, Rheon USA.
'This will help them continue to grow the business to provide additional cash to invest in a bigger production line,' he explained.
Modular equipment that facilitates rapid changeovers and minimal product handling rather than single-purpose, high-speed production lines can be the most efficient strategy, he added.
Easing into automation makes sense for bakeries that may not be ready for a fully automated line for a variety of reasons.
'Rather than replacing an entire production line, many prefer to automate specific bottlenecks while continuing to use equipment that still performs well,' said Bret Inskip, area sales manager, TP Food Group North America. 'As experienced bakers become harder to find, automation needs to capture artisan processes in a repeatable way without requiring constant manual adjustments. The goal isn't to eliminate craftsmanship but to make artisan production more consistent and sustainable at higher volumes.'
By identifying the processes that are slowing down the rest of the line, bakeries can automate in those areas to increase efficiency, then work out from there, adding equipment where it's needed.
'It's also important to think beyond today's needs,' Inskip said. 'Choosing equipment that can be expanded over time gives bakeries the flexibility to add capacity as demand grows, rather than having to replace an entire production line later.'
Tasks such as scoring, depanning, cooling management, packaging and tray handling — including rack loader/unloaders or tray stackers — are often strong candidates for automation because they can deliver immediate productivity gains without compromising product quality, Obadia said.
Laros suggested gentle dough dividers and scaling systems, modular dough makeup lines, automated mixing, dough feeding and bowl-handling systems, artisan-focused sheeting lines, rounders and moulders and intelligent proofing systems as good areas to add equipment.
'Build automation in phases using modular solutions that can adapt as the product mix grows,' he noted. 'Royal Kaak has all line components in its equipment portfolio including modular solutions to allow for controlled growth of automated systems.'
Praller said the most effective automation options are modular systems that can handle different dough types, product formats, weights and changeovers without forcing the bakery into a single production model.
'A modular bread line can support that approach by creating a uniform dough sheet and then allowing bakeries to configure downstream steps based on their product mix,' he said. 'For example, the Fritsch Impressa bread line can be equipped with longitudinal cutting, guillotine systems, round moulding, baguette moulding or twisting units depending on the application. This gives bakeries the ability to produce breads, rolls, baguettes and specialty products on one line while reducing manual handling and improving consistency.'
Magistrelli said Rademaker's Radini platform is versatile and designed for semi-industrial artisan production and can process both soft and firm pre-fermented doughs while maintaining a product that looks handcrafted.
'A key advantage is that bakeries can start with a lower level of automation and gradually add features such as automated makeup, bread rounding, weight control and tray loading as volumes increase,' he added.
Kollar pointed out that upgrading existing equipment is another option to improve efficiency.
'For example, adding water meters and water chillers helps improve dough consistency,' he said. 'Upgrading mixing equipment with features such as automatic bowl dumping or bottom-discharge systems that work with chunking equipment can reduce manual labor and streamline dough handling. When capital is available, invest in the most labor-saving processes which provide the greatest return on investment.'
Making changeovers quicker
Many artisan bakeries produce a wide variety of SKUs, making efficient changeovers a must. This starts by having a good plan, whether bakers are running one or multiple lines.
'One of the most effective approaches is to map the entire production process — from mixing to baking and packaging — to identify bottlenecks and optimize product sequencing,' Obadia said. 'Bakeries can use production planning tools to test different schedules, evaluate capacity constraints and align production with forecasted demand.'
Praller said bakeries should evaluate where time is lost between product runs and prioritize equipment features, such as quick-change components, repeatable setup points, stored recipe parameters and intuitive controls that reduce downtime.
'For bakeries with several lines, the focus should be on standardizing processes where possible so operators can move between lines with less retraining,' he pointed out. 'In single-line facilities, flexibility and fast product transitions are especially important. In mixed environments with automated and semi-automated operations, the biggest productivity gains often come from addressing the handoff points between processes, including feeding, conveying, portioning and handling.'
Changeovers in production can be simplified through recipe-controlled settings, quick-change tools, predefined product programs and easily accessible machine components, said Andreas Putz, head of group marketing and product management, Koenig.
'Production planning should also group similar products to reduce cleaning and setup time for optimizing the potential overall performance,' he said. 'For multiple lines, products must be allocated according to line capability and capacity. In single-line bakeries, maximum flexibility and fast changeovers are more important.'
For bakeries with partial automation, Johnson said the strategy should be to maximize throughput where automation adds value while preserving product quality and consistency in manual processes.
'Run specialty, seasonal or handcrafted products that require greater flexibility on the more manual, semi-automated equipment,' he suggested.
Adding automation to artisan bakeries can scale up operations while maintaining artisan quality. It's a matter of careful planning.
